Building an EdTech Platform: Lessons from Developing Evoluter
We built Evoluter — an AI-powered UPSC preparation platform — from scratch. Here are the hard-won technical and product lessons from building an EdTech platform for the Indian market.
Building an EdTech Platform: Lessons from Developing Evoluter
Evoluter is our AI-powered preparation platform for UPSC and civil services aspirants. Building it taught us lessons that no tutorial or course could have prepared us for.
This article shares the technical decisions, product insights, and hard-learned lessons from building an EdTech platform specifically for the Indian market.
Why We Built Evoluter
The UPSC Civil Services Examination is one of the most competitive exams in the world. Over 10 lakh candidates apply each year for approximately 1,000 positions. The preparation journey typically spans 2-3 years and costs between 1 to 5 lakh rupees in coaching fees.
We saw three problems that technology could solve.
Accessibility
Quality UPSC coaching is concentrated in a few cities — Delhi, Hyderabad, Bangalore. Aspirants from smaller cities either relocate (expensive) or rely on mediocre local coaching.
Personalization
Traditional coaching follows a one-size-fits-all approach. Every student gets the same content, same pace, same focus areas — regardless of their strengths and weaknesses.
Feedback Speed
In traditional coaching, an aspirant writes a practice answer and waits days or weeks for feedback. By then, they have moved on to other topics and the feedback loses its impact.
Architecture Decisions That Mattered
Choosing the Right AI Approach
Our core feature is AI-powered answer evaluation. Aspirants write answers to UPSC-style questions, and the AI provides detailed feedback on content accuracy, structure, analytical depth, and writing quality.
We evaluated three approaches: fine-tuning a custom model, using GPT-4 with carefully engineered prompts, or building a hybrid system with rule-based evaluation augmented by AI.
We chose the hybrid approach. Rule-based systems handle factual accuracy checking against our verified content database. The AI handles qualitative assessment — writing quality, argument structure, and analytical depth. This combination provides better accuracy and consistency than either approach alone.
Content Management Architecture
UPSC preparation covers an enormous breadth of content — Indian history, geography, polity, economy, science, current affairs, and more. Each topic has sub-topics, and the relationships between topics are complex.
We built a graph-based content structure rather than a traditional hierarchical database. Each concept is a node with weighted connections to related concepts. This allows the AI to understand how topics relate and create personalized study paths that build knowledge in a logical sequence.
The Offline-First Challenge
Many UPSC aspirants study in areas with unreliable internet connectivity. Hostel rooms, libraries in small towns, trains during commutes. An EdTech platform that requires constant internet is excluding a significant portion of its target audience.
We implemented an offline-first architecture where study materials, practice questions, and previous feedback are cached locally. Answers are queued for evaluation and processed when connectivity is available. The experience feels seamless regardless of connection quality.
Product Lessons from the Indian EdTech Market
Pricing Must Reflect Indian Reality
International EdTech platforms often price at 50 to 100 dollars per month. For a UPSC aspirant who is often a recent graduate or someone who has left their job to prepare full-time, this is unaffordable.
We priced Evoluter at a fraction of traditional coaching costs and offered flexible payment options. The goal is not to maximize revenue per user but to maximize the number of aspirants we can genuinely help.
Trust Is Everything
Indian students are skeptical of EdTech — and for good reason. The industry has a history of overpromising and underdelivering. We built trust through transparency about our AI's capabilities and limitations, free trial access with no credit card required, verified results from early users, and active community engagement where aspirants support each other.
Vernacular Language Support Is Not Optional
While UPSC preparation is predominantly in English and Hindi, many aspirants are more comfortable thinking and studying in their regional language. Supporting Hindi was an early priority, and we are expanding to other languages.
Mobile-First Is Non-Negotiable
Over 85% of our users access the platform exclusively through mobile devices. Every feature, every interaction, every content piece is designed for mobile first and adapted to desktop second.
Technical Challenges We Solved
Evaluating Subjective Answers at Scale
UPSC answers are not multiple choice. They are 150-250 word analytical responses that require evaluation across multiple dimensions — factual accuracy, relevant examples, logical structure, and writing clarity.
Building an AI system that evaluates these consistently and provides useful feedback was our hardest technical challenge. We solved it through a multi-stage evaluation pipeline where each dimension is assessed independently, and the results are combined into a structured feedback format.
Keeping Current Affairs Updated
UPSC preparation is heavily dependent on current events. Our content needs to reflect events from the past 12-18 months. We built a semi-automated content pipeline that monitors news sources, identifies UPSC-relevant events, generates draft study notes, and routes them for expert review before publication.
Handling Exam-Day Traffic Spikes
When UPSC announces results or when exam dates approach, our traffic spikes 10-15x normal levels. We designed our infrastructure to auto-scale based on demand, ensuring the platform remains responsive during peak periods.
Lessons for Other EdTech Builders
Start with a Narrow Focus
We did not try to be a general education platform. We focused specifically on UPSC Civil Services preparation. This narrow focus allowed us to build deep expertise and a product that genuinely solves the problem rather than superficially covering a broad market.
Invest in Content Quality
Technology is an enabler, but content is the product. We invested heavily in creating and curating high-quality study materials, practice questions, and model answers. No amount of AI can compensate for poor content.
Build Community
Learning is social. Even in a digital platform, aspirants need peer support, motivation, and a sense of community. We integrated discussion forums, study groups, and peer review features alongside the AI evaluation.
Measure Learning Outcomes
Engagement metrics like daily active users and session duration are important for business, but they do not measure whether students are actually learning. We track improvement in answer quality over time, topic mastery progression, and ultimately, selection results.
What We Are Building Next
Our roadmap includes expanding to state-level civil services examinations, developing more sophisticated adaptive learning algorithms, and building features for answer writing practice groups.
We are also preparing to launch Extuter — an AI learning companion for JEE and NEET aspirants — applying the same principles and technical architecture to a different examination context.
Building Evoluter has been the most challenging and rewarding project in Genartml's history. Every feature we build has the potential to change someone's career trajectory. That responsibility drives us to build with care, test rigorously, and continuously improve.
